Why Retainer Work Always Feels Like It’s Getting Away From You
Every agency or freelancer starts with the right intentions: a checklist, a shared doc, a promise to track hours.
Then this happens:
- Recurring tasks have to be rebuilt by hand every billing cycle. Monthly backups, plugin updates, uptime checks. You know they’re coming. You still recreate them from scratch in a fresh Notion page or spreadsheet every month.
- One-off requests land in the wrong place. A client emails a change request during the cycle. You handle it. Three months later, nobody can confirm whether it was ever billed or whether it was in scope.
- Scope creep goes undocumented. A client asks for something outside the retainer. You do it anyway to keep the relationship. Without a record, that becomes a habit, not a favor.
- Multiple clients means multiple systems. Five retainer clients means five separate tracking setups built from scratch, each slightly different because you made adjustments partway through.
- Month-end reporting is a reconstruction project. You piece together what you did from task managers, email threads, and memory. That’s not a report. That’s archaeology.
None of this is a discipline problem. It’s a structural one. Retainer work needs a board designed for how retainers actually run.
What This Website Maintenance Retainer Template Gives You
This template gives each retainer client their own board with a fixed structure that carries across every billing cycle, so setup happens once, and the process handles itself.
Stages, in order:
- Recurring Tasks: The foundation of the board. Define a task once (monthly backups, plugin updates, uptime checks), and it regenerates automatically on schedule instead of being recreated by hand every billing cycle. This stage holds setup, not active work.
- This Month’s Queue: The working list for the current cycle. Both regenerated recurring tasks and any one-off requests added manually for the month land here, so everything that needs doing this cycle is in one place.
- In Progress: A card moves here once someone is actively working it. Queue is separate from active work, so nothing in progress gets buried under tasks still waiting their turn.
- Client Review: Used only when a client needs to sign off on something visible, like a design tweak. Most retainer work skips this stage entirely. It exists for the exceptions, not the rule.
- Completed: Cards finish here and stay until the next billing period. Completed is a record, not a junk drawer: at month-end you have a verified list of every task finished without digging through email.
- Escalations: Work that falls outside retainer scope goes here. It does not disappear, and it does not get quietly absorbed. It sits in a visible stage that flags the need for a separate billing conversation.
Labels included:
- Monthly Retainer: Recurring, in-scope work covered by the contract
- One-Off Request: Work requested by the client that is not part of the standard recurring package
- Out of Scope: Work that goes beyond what the retainer covers, requiring additional billing
- Urgent/Downtime: A site issue that needs immediate response regardless of billing status
- Backup/Security: Backup verification, security scans, and infrastructure tasks
- Plugin Updates: Core, plugin, and theme update work tracked separately
No spreadsheet rebuilds. No end-of-month reconstruction. Import the template, set up recurring tasks for the cycle, and the board runs itself.
Who It’s Built For
If you do WordPress maintenance work on a retainer basis and have more than one client, this template is for you.
- WordPress agencies managing maintenance retainers across a client roster who need each client in their own structured board without building that structure from scratch every time.
- Freelancers with monthly maintenance clients who need recurring tasks to generate automatically so the work at the start of each billing cycle isn’t manual admin.
- Site owners managing their own WordPress infrastructure who want a board that tracks both scheduled maintenance and one-off tasks without mixing them together.
- Anyone who’s ever said “I’ll invoice that separately” and then didn’t because there was no record of it anywhere.
